Webistia is a fictional case study completed as part of an instructional design certificate program.

Webistia is a technology company with 340 customer support specialists across Phoenix, Austin, and remote teams. Agents resolve customer issues while also identifying appropriate opportunities to recommend additional services.

The challenge was to identify what was actually driving these performance declines before investing in training.

The Initial Request

The executive sponsor initially arrived with two training solutions already in mind.

Rather than immediately developing the requested courses, I questioned whether the available performance data supported a training-first solution.

“The metrics showed what was happening, but not why.”

I recommended a focused needs analysis before defining scope. Leadership agreed to a two-week analysis period while maintaining a 60-day launch expectation.

I used multiple data sources to investigate the performance gaps and avoid relying on a single explanation.

Using multiple sources allowed me to triangulate findings rather than treating one metric or stakeholder opinion as the root cause.

I matched each performance gap to its root cause, then selected the intervention type most appropriate to that cause.

This analysis led me away from the original company-wide refresher and toward a targeted performance strategy.

The analysis identified three primary audiences and the behaviors each needed to perform differently on the job.

Designed Solutions

The analysis showed that Webistia did not have one training problem. I matched each intervention to the root cause: learning for knowledge and skill gaps, and performance support for the resource gap.

Why these three solutions?

The Service Standard gap required structured practice, the Pro recommendation gap required product-fit judgment and conversation practice, and agents also needed fast access to accurate Pro information during live calls.

Not every problem became a course.

The commission-related motivation barrier remained a leadership and incentive issue. The three artifacts below address only the knowledge, skill, and resource gaps identified in the analysis.
